I've ridden with Havala, and she knows how, it's definitely a mechanical problem.

If we ride next weekend, we can do some cleat swapping and you can try my SPDs. How old are your cleats? I'm betting you need new ones, though I expect the spring on your pedals might be worn out too. But hoping the new screws work.
